ChatGPT Ads, Sponsored Agents and AI Mode Ads Explained

How ChatGPT ads, Sponsored Agents and Google's AI Mode ads work, what you can target and measure, and why paid and organic AI visibility need separate KPIs.

ChatGPT ads are sponsored units shown below ChatGPT's answers to adult users on its Free and Go tiers, bought in OpenAI's Ads Manager on impression or click bids. Sponsored Agents extend an ad into a branded chat after the click. Google sells ads in AI Overviews and AI Mode. None of these placements buys a mention in the answer itself.

That last point decides how you should measure them. In SE Ranking's study of 50,032 commercial keywords, only 11.53% of AI Mode advertiser domains were also cited in the answer for the same keyword. Paid and organic AI visibility behave like two ledgers, and a report that adds them together tells you nothing about either.

The four formats and where they appear

Four formats matter today: ChatGPT's sponsored unit, its Sponsored Agents test, and Google's ads in AI Overviews and in AI Mode.

OpenAI's advertiser basics page states that ads do not appear for Plus, Pro or Business users, or for accounts identified as under 18. It also lists the auction as "relevance-weighted, second-price", and suggests a starting maximum of $3 to $5 per click for CPC campaigns.

Sponsored Agents let a user open a chat with "an AI representative of a business" from an ad. OpenAI's September 16 announcement says that conversation is "distinct from ChatGPT's independent answers and separate from the original conversation". The same post launched HubSpot and Shopify integrations, an Ads Manager plugin inside ChatGPT, and opt-in text customization that rewrites your headlines to fit the conversation. Search Engine Roundtable covered the test the same day.

On Google's side, the Google Ads help page says text and Shopping ads from existing campaigns can show above, below or within AI Overviews, and that you cannot target or opt out of the placement. At Google Marketing Live in May, Google announced AI Mode formats such as Highlighted Answers, where an ad can appear inside a recommendation list, and Conversational Discovery ads. We found no Google Ads help page confirming general availability of those formats, so treat them as announced rather than bookable until your account shows them. How much of the answer space ads take today

About a quarter to a third of commercial prompts carried an ad in two one-day samples of roughly 50,000 prompts each. Read each figure with its sample.

The AI Mode study adds detail you can plan around. Where ads appeared, 71.1% of keywords showed two ads together. Ad presence rose with cost per click, from 24.33% for keywords under $2 to 53.56% above $10. By niche it ranged from 72.38% in Pets to 2.64% in Healthcare.

In ChatGPT, SE Ranking found one sponsored placement below the answer, never two, and judged 14.35% of ads off-topic for the prompt that triggered them. Both studies are single-day snapshots of broad commercial keyword sets. Daily tracking of shopping questions, where purchase intent is explicit, will show a higher ad rate than these broad samples, so compare any number you collect against a sample built the same way.

Spend is growing with the inventory. Digiday reported on August 31 that ChatGPT ads passed a $1 billion annualized run rate in under 200 days.

Why paid and organic AI visibility need separate ledgers

The same brand rarely appears in both places, and each placement answers a different question: did we buy the slot, and did the engine choose us.

  • In AI Mode, 11.53% of advertiser domains showed up among the cited sources for the same keyword, and 1.95% at the exact URL.
  • In ChatGPT, SE Ranking found the advertiser was not cited in 96.37% of placements.
  • OpenAI says ChatGPT's shopping results "are selected independently by ChatGPT and are not ads, nor influenced by any OpenAI partnerships" (OpenAI Help Center). We have no way to verify that from outside; the public studies above are consistent with it, since advertisers were rarely cited in the answers next to their ads.

Keep the organic ledger on the definitions in what counts as a good AI citation rate, and compute share of voice in AI answers without sponsored units in the numerator. ChatGPT Shopping's product carousels belong in the organic ledger too; how ChatGPT picks products covers that surface.

Targeting and attribution

In ChatGPT you steer delivery with context hints and optimize toward a conversion event. In AI Overviews and AI Mode you get no dedicated targeting and no separate reporting.

ChatGPT targeting works through "context hints" set at the ad-group level. OpenAI describes them as conversations, topics or keywords where your product is relevant, and adds that they "are not exact-match keywords and do not guarantee delivery". The system also weighs the current conversation, your landing page and copy, and, where a user has personalization on, "select signals from a user's broader ChatGPT experience".

Attribution runs through a data source you create in Ads Manager. OpenAI's conversion measurement guide covers the moving parts:

  • The OpenAI Pixel, the Conversions API, or both, deduplicated by a shared event ID.
  • A click reference called oppref, appended to your landing page URL. Preserve it through redirects.
  • Click-through attribution with a configurable window, and view-through attribution with a fixed one-day window where your account has it.
  • Automatic advanced matching, which hashes form data in the browser, and modeled conversions, which OpenAI says reported totals "may include".
  • Static UTM parameters on landing URLs, so ChatGPT ad traffic appears in your own analytics.

Ads Manager reports impressions, clicks, spend, CTR, average CPC and CPM, and conversions. OpenAI notes that spend can lag by seven to eight hours.

Google's help page for AI Overviews states: "Google Ads currently doesn't offer segmented reporting when ads show within Search AI Overviews." We found no Google documentation of separate AI Mode reporting either, so both placements sit inside ordinary campaign reports. If you need to know how often a competitor's ad appears on your prompts there, you have to observe the surface yourself.

Tracking competitors' ads in AI answers

Sample the same commercial prompts on each surface every week and record every ad that renders. ChatGPT ads live in the consumer app and show only to Free and Go users, so you need a logged-in consumer session on one of those tiers to see them.

  1. Pick 20 to 50 commercial prompts from your tracked set, weighted toward the questions with the highest cost per click in your paid search account.
  2. Run them weekly in Google AI Mode, in Google Search for AI Overviews, and in consumer ChatGPT on a logged-in Free or Go account in your target country.
  3. For each rendered ad, record the surface, prompt, position, headline, landing URL and the advertiser's real domain. Resolve tracking links to that domain before you count.
  4. Match advertisers against your competitor list and flag new names.
  5. Compute ad rate per prompt (answers with at least one ad, divided by answers observed) and ad share of voice per advertiser.
  6. Put the organic result for the same prompt next to it, so you can see who pays, who earns, and who does both.

When to test AI ads, and which KPI to use

Test when competitors already buy your commercial prompts and your conversion tracking can see the result. Judge the test on cost per qualified conversion against your paid search baseline.

Set the budget, the prompts and the end date before launch, and keep a matched set of prompts where you do not advertise, so a change in organic visibility during the test has something to compare against.
